IndiMesh in Action: How Rigorous Quality Control Powers Scalable Excellence

In my recent posts, I’ve discussed two major themes: the rising impact of AI on the services industry and the launch of IndiMesh, our proprietary services framework at Indicium. In the first part of this series, I introduced the concept of Collective Intelligence, our approach to cultivating technical talent at scale. Today, I want to continue by exploring another fundamental pillar of IndiMesh: Rigorous Quality Control.

Before getting into how it works, it’s worth reflecting on why we built it.

As our teams grew and projects became more complex, we knew that talent and process alone would not be enough. This is where many service companies fall short: quality becomes inconsistent, oversight gets reactive, and scale comes at the expense of reliability. We chose a different path. 

Our answer was a bold one. We needed to reinvent how data services were delivered. Over the years, we’ve invested in three foundational pillars: Collective Intelligence, Proven Expertise, and Rigorous Quality Control. And now, with AI becoming a defining force in our industry, we are actively integrating it into every part of this system to prepare for the next evolution in how services are delivered at scale.

Now, let’s take a deeper look at Rigorous Quality Control—how it enables us to scale with consistency, speed, and excellence across more than 450 professionals globally.

Hours Control: Transparency, Efficiency, and Performance

Tracking time sounds simple. But doing it at scale, with accuracy, transparency, and value, is a massive challenge. We implemented an agile-based hours control system that enables everyone at Indicium to manage, play/pause, and register tasks in real time. But we didn’t stop there.

We developed CTI (Indicium Task Codes), a standardized naming and classification system used across every project. It allows us to benchmark performance, estimate future timelines more accurately, and compare results between professionals and teams.

Each team member can now track their performance through personalized dashboards, and leaders gain operational visibility to drive continuous improvement. For clients, this translates into total transparency: they know where hours are being invested and what outcomes are being delivered.

Teams and Squads: Copy-Paste Scalability with a Human Touch

Once our first team became operationally efficient, we asked ourselves: How do we replicate this model without sacrificing quality or culture?

Our answer was a scalable organizational model of Teams and Squads. Each team consists of 1–3 squads, structured with the same leadership hierarchy, processes, and delivery rituals. We now operate teams across multiple countries and industries, all working under the same IndiMesh framework.

But here’s what surprised us: while structure and processes are standardized, each team has developed its own personality. Leadership plays a vital role in shaping team identity, style, and energy. What unites them is the Indicium DNA, a shared commitment to excellence, supported by proven processes and collective values.

This model has also enabled natural career growth. Many of our current leaders began their journey with us in Indicium Lighthouse, our flagship training program. Today, they are running international squads and mentoring the next generation of leaders.

Quality Control Tools: Embedding Excellence into Every Step

Standardization is essential, but quality is what sets us apart.

To support our teams, we’ve built a toolkit of processes, templates, and dashboards that ensure best practices are followed on every project. We measure not just delivery speed but delivery consistency and accuracy, critical for data products used in high-stakes business environments.

Today, we’re going one step further by integrating AI into our quality control processes. AI is being used to:

Process Management & Operational Intelligence

All of this works only because our operations are built on a solid foundation.

In 2020, we created a centralized Operations Department and a PMO (Project Management Office). Their mission is to connect the dots across delivery, create documentation standards, and ensure every new team member is trained with the latest version of “how we work.”

Today, that knowledge is consolidated in tools like the Indicium Wiki and our new internal AI assistant, Almeidinha. Employees can now ask Almeidinha questions like “How do we scope a dbt migration?” or “What’s the latest process for onboarding a new client?”—and get instant, context-aware answers.

This isn’t just about internal efficiency. It’s about building organizational intelligence that compounds over time.

What’s Next?

We’ve built something special here at Indicium. And while many companies say they’re organized, structured, and scalable—we’ve proven it.

With more than 450 employees today and over 100 new hires coming this year through our training pipelines, we’re growing rapidly without compromising quality.
